Payment Industry - Challenges and Opportunities

Location                 – Somewhere on Planet Earth
Date                        – January 08, 2015
Jack, Ramesh and Sally are waiting at bus stand for bus to arrive. While waiting they glance through the advertisement display at the bus stop, showing marketing material for a store nearby.

Jack and Sally write down store address and takes photograph of item they want to purchase.
Ramesh takes out his mobile phone and takes a picture of QR tag show at the bottom of the advertisement.

Later all three visits the store to purchase the item they wanted to purchase. At the store Jack & Sally shows the picture of item they want to the store agent. Store agent guides them to the section where the item is on display. They both pick up the article and proceed toward payment counter.

Ramesh goes through similar route with a difference that he shows the QR code to agent who reads it on QR reader to guide Ramesh to the isle where item is on display.

All 3 go to payment counter and are bombarded with display of credit card offer, one promoting 5% cash back, another bank offering 1 mile per dollar amount, yet another offering free delivery service and so on. Like all credit card lover Jack, Ramesh and Sally have at least 10 credit cards in their arsenal, so now they have to decide which credit card is fit for this purchase. Which card will give them the most benefit from this purchase; standing at payment counter they are not thinking about what benefits they will get out of the purchase made but are applying all mathematical calculations and statistical analysis to decide how can they save the most on their purchase today.

Finally based on some logic they decide which card to use, makes payment and go home happily thinking they made the best deal. But what is not clear is why all of them used different bank card credit card.

Now let us go to future…..

Date                        - January 08, 2x15

Jack and Sally are waiting at supersonic mass rapid transport station waiting for a high speed magnetic propelled bus. While waiting, they glance at the 3D holographic advertisement display for a store at undisclosed location on planet earth.

Ramesh is wearing strange glasses, on closer look they are the latest release of Google Glasses running on Cadbury operating system. He focuses his glass on the holographic advertisement and blinks two times activating his glass payment application. Payment application will perform a retina scan to authenticate Ramesh. Once authenticated, he is given list of various credit card offers which he can avail to make purchase of the item. He selects one of them and confirms the purchase just by few gestures which are recorded by his GOOGLE Glass. Items are delivered to his house in few hours.

Sally likes the necklace shown on one of the advertisement and uses her NFC enabled phone to tap, which initiates her mobile payment application. Using finger print authentication her mobile payment application verifies her identity and presents her top 3 card offers available to make the purchase. She selects one of the offers and confirms purchase. That evening she wears the necklace to her friend’s house. Her friend likes the necklace and wants to buy same for herself. Her friend taps the necklace with her NFC enabled ring and instantly gets a message on her phone to confirm her purchase by entering her password. However story does not end here, merchant gives Sally a $2 cash back to thank her for getting one more customer.

Intention of this paper is not to tell a story or to foresee the future but is to highlight that the journey to buy something will not remain same. There are 3 main areas or challenges that will force all the banks to rethink and revamp how they interact with customers.

Brand Management will be the biggest challenge all banks are going to face. If you will read the future payment process it is very clear that none of the instruments customers will use to make payment are owned by a bank, usage of credit card plastic will be reduced. What we will see are products like GOOGLE glasses, wearable device and mobile devices being used for making purchases.

Brand image plays a significant role in deciding which credit card should one select from a pack of cards. But in future people will use products owned by companies who are absurdly do not have financial transaction as main line of business, however will own the touch points on how customers will make a financial transactions. These touch points won’t be affiliated to any banks hence will not be inclined to promote any bank.

In new customer journey the brand value gets diluted, it does not matter if you are a premier customer holding a high value card or holding a very basic card. What people will be fascinated about and see is making a purchase using a GOOGLE glass or an Apple phone or an NFC enabled ring. For a customer it is no longer making payment using Barclays, HSBC or Citibank credit card instead they are making payment using GOOGLE, Apple, Tiffany etc. I am very sure that nobody will be interested in showing off a Tiffany ring branded with some bank name or logo. So using these products to promote the brand image is out of the door.

It is not just banks but even merchants will face similar challenges. Instead of marketing and advertisement driving customer decision it will be products themselves selling itself. As mentioned in the possible future purchase process, a chip within a necklace will be used to make the purchase. So the customer will also be a salesperson and it will be these customers who will be instrumental in building an image or a brand.

In future brand management will be replacement with a much bigger and complex process “Trust Management”. It will be almost impossible to differentiate banks based on service offerings as all banks will be in a position to offer more or less same set of services. So key to success will be to act as a financial partner for customer and able to support all financial needs of customer and not just one or two.

·       Customer Authentication is one area that will entirely change; some of these changes are already in prototype stage. Signature and PIN will be things of past replaced with more secure ways of authentication. However these new ways of authentication will not be so simple and will require huge investment to be made by financial institutions. Instead of each bank making these changes, I think customer authentication will become a service offered by a central authority probably a government agency or even card schemes.

We will soon have terms like KMC (Know My Customer) replacing or adding a new flavour to KYC (Know Your Customer). With authentication being managed by central agency it will relive all financial institutions of investing millions of dollars in capturing and verifying finger prints, iris data etc. Other potential use of such a central authentication process is that it can be used by every service which requires authentication of an individual e.g. health industry, government services etc.

·       Rewards and Offers are used by most of the financial institutes as a DANGLE to attract new customers and to retain existing customers. Majority of these are around reward loyalty of customer by giving cash back or bonus points if customer makes more than x amount in a month or quarter etc. This area will change to being more “TRANSACTIONAL” in nature. What that means is that every transaction customer makes will be an individual independent decision. Offers and rewards for each transaction made by customer will be individual and dynamic and not like now which are based on simple rules and same for all customers. With support of new technologies we will have capabilities to use both internal and external data and give a unique and customized offer to the customer.

As mentioned in one of the customer journey when customer decides to make a purchase he will be presented with multiple offers being offered by credit cards he hold and he will be able to decide on the fly what he wants to do. In simple terms it will be like bidding process where banks will try to win the customer by giving best offer.

We will also see rewards around “Customer Get Customer”, where customer will be rewarded if another customer makes a purchase because of him or her e.g. Sally driving purchase for her friend.
Other trends which we are already seeing are wearable becoming common payment instrument probably we will have to stop calling Credit Card as Credit Card instead start referring them as Credit Anything.

Business Need to Technology Requirement - A Short Journey

After working with technology for last 12 years I have sensed that most crucial area in project life cycle is not give due focus required to ensure success at end. REQUIREMENTS also referred with different names like request, need, end state etc. With no prior knowledge anyone can predict that unclear and vague requirement is a recipe for failure. Requirements gathering in itself; is a very specialized area which requires domain knowledge and writing skills. Based on my experience and discussions with various friends and colleagues I have tried to put together what I think should be the right approach towards providing technology requirements.

To start with it is important to understand what is Technology Requirement? Everybody seems to have a different interpretation and expectation from Technology Requirement. One point of view is that Technology Requirement is provided to technology teams to develop a solution which will enhance the product capabilities to meet the business need. Technology requirement needs to be detailed and documented in such a way that, each product team should be able to use it to produce a detailed design and complete build to support it.

Complexity is not in producing this requirement document, intricacy lies in the journey that requirements travel from inception to technology requirement. Let us start by looking at one of the myths around it. “Technology Requirement is the inception of requirement stage”. However fact is that it is the end product not the start.

Inception of the requirement is a “Business Need”. This need or desire is transformed and translated through different stages into final product “Technology Requirement”. The trick lies in getting the right driver and correct direction for this journey to be successful.

Right Driver 

Getting right driver or commonly known to most of us as “Business Analyst” plays a very crucial role in this journey. He is the soul of the requirement document, as it is not what business wants that is documented in technology requirement it is what business analyst interprets that becomes the requirement document. One of the common mistakes that most of the organization perform is to recruit technology product expert as a business analyst with the assumption that good knowledge of product will crystalize the requirements in a much better way.

However my experience has been different, having a technology product looking at business need is like showing an egg to a chef. Like chef will only thing about roasted chicken by looking at egg, similarly a technologist will directly think about how to configure the product based on business need. There could be number of reason why this is not a good way of documenting requirements firstly it engulfs the business need with a half-baked solution, secondly this technology product expert (a.k.a business analyst) probably does not know that product might have developed and customized after he took out his technology shoes.

This does not mean that a technology expert cannot be a good business analysts, I have also seen many technologist carving beautiful requirement documents. And also as we will see later in the document we do need these technology experts to write technology requirements document. This probably is bit confusing as at one point I mentioned we should not have technology expert looking at business needs and now I am saying we need technology expert writing technology requirements. To solve this mystery we need to review the next section which explains stages between business need and technology requirements.

Requirement Journey

Given below is a simple map for going from business need to technology requirement.


As shown above between we have 2 stages on journey from business need to technology requirement “Business Requirement” and “Concept Solution”. To understand what each of these mean let us take a simple example:

Business need– I want to go to office from home
Business requirement
·       I want to go to office in shortest possible time and should not cost me more than 10 SGD.
·       It will be good if I can pick up a coffee from Starbucks.
·       Though not a must but I will prefer using a public transport 
Concept Solution
·       Considering the distance and traffic congestion between my house and office, I should take a train to the nearest station
·       Once I reach office station I can walk to office and pick up coffee from Starbucks at station
Technology Requirement -
Product – Taxi 
·       Need a taxi pick up at 8 am from home
Product – Train
·       Train should travel from home station in north direction
·       Train should stop at office station
Product – Starbucks
·       Starbucks at office station should provide cafe latte

Point I wanted to make using above example is not that I am an addict of Starbucks coffee (that anyway happens to be a fact), but what I am alluding to is that we need a business requirement and a concept solution before technology requirements.

System Agnostic Requirements

Unlike Technology Requirements which are product specific business requirements are system agnostic. What that means is that when writing business requirements the analyst should not be thinking about which product will support respective requirement, instead what should be documented in business requirement is a story around business need with business need as a title of the story.

Not documenting business requirements might not produce a product that fulfil the business need also directly jumping to technology requirement might not be the most efficient and scalable solution to meet the goal.

Extending on our home to office need. If we directly produce technology requirement based on business need, and assuming our business analyst was an ex-expert on our technology product Taxi. I can bet our technology requirement document will look like “Take a taxi to office and stop and Starbuck on the highway”.

Writing system agnostic requirements is not simple but also not impossible task. Expanding on business needs requires us to think from business point of view and a common approach towards that is to look at every business need in terms of customer value chain or customer journey.
There can be different levels of looking at customer value chain and selecting the one which meets the business need is not difficult. An example for this is if business need is to introduce a new product then business requirement should consider the complete value chain and processes within each.


However if the business need is about changing the application processing process then value change to be considered will be more specific to customer acquisition, an example give below.


In business requirement stress should always to document and validate with business on what is required and not how it should be achieved.

Concept Solution

Concept solution or high level solution or end to end solution or birds view solution etc are all referring to same or similar thing. In the ever growing complex world of technology I have not heard of one product which can solve or support every requirement. So what we have is a mesh of products performing a specialized function in customer value chain. All these products are dedicated to complete one or more function but not all functions.

Concept solution is what takes the business requirements and starts mapping each requirement to individual products to ensure right product are used for right function. *It is not just ensuring right product performs right function, but many other parameters goes into decision for complete this requirement mapping.

Technology Requirement

Now going back to technology requirements the end product and juice of this paper. Once concept solution maps business requirement to various products, then what business analysts (with an knowledge of the product) should do is take specific business requirements and produce a technology requirement specific to the product and convert what is expected from the product in a language that technology product team can understand. It is also important to note that technology requirements are not for business to review as for them what is required is already part of business requirements. This technology requirement is more for the individual product teams to understand what is expected from their product and produce design etc.

Without doing step 2 and 3 and taking short cuts will in most cases give you a roasted chicken when need was to have a fried chicken.

This brings forth another important consideration. With so much focus on “time to market” and new development methodologies like AGILE being used for development wont these additional steps slow down the process. Short answer to this difficult question is “NO”. Reason being “Time to Market” does not mean time required to complete build but time required to produce an end product that meets business needs. Skipping these steps might end with more rework more testing and integration issues, at the end will not save time by taking short cut.

AGILE Requirement or Compartmentalized Requirement

Another pertinent item to the topic is being AGILE in documenting requirements. I feel that it is not only project executed in AGILE methodology that should follow the concept of user stories and features, but also every other project.

Looking at requirements with a lens of customer value chain help to break the business need into vertical requirements i.e. by each area in value chain and what feature based lens help to do is look at the requirement horizontally. This serves us 2 purposes, firstly it ensure that all the requirements are not left hanging in a value chain but also are tied up together avoiding any loose ends, and secondly it helps to compartmentalize the requirements into features which probably can be used independently.

Compartmentalized requirements is obviously an pre-requisite to AGILE but can be a good starting point to organizations which want to follow a waterfall model but still want to deliver business value in shorter time to market.

Conclusion
Whatever is discussed in this paper probably is not a EUREKA type realization for all of us, but these are some small areas which are overlooked and can result in major rework or gaps in meeting business expectations.

System Agnostic Requirement and Compartmentalized Requirements are just two ways which can help in realizing the full business value by ensuring business needs are translated correctly to technology requirements.

Data Conversion


Data Conversion term has been perceived and interpreted in different ways. Everybody I have interacted with, describes Data Conversion differently. In very simple term it is a process of converting data from source to target, however it is important to understand that though it sounds simple but is a complex process and requires number of iteration of development and testing similar to any other project. To start with it is important to understand difference between terms Migration/Re-Platform and Data Conversion.

MIGRATION or RE-PLATFORM vs Data Conversion

Many times people get confused with Migration and DATA Conversion; these terms are many times incorrectly understood as synonym of each other. This results in both being looked and evaluated through same lenses which creates some confusion with respect to scope of work under Data Conversion.














Figure above illustrates difference between Migration and Data Conversion, as shown above Migration involves much wider scope and Data Conversion being small part of overall delivery supported by technology with support of other areas.
DATA Conversion as name suggests involves DATA and converting it from source to target through an ETL process. ETL is a common term with respect to Data Conversion and involves Extraction Transformation and Loading of data from Source to Target system. Data conversion is a very specialized area of work under a wider project Migration and is very critical to overall success of any Migration.

Data Conversion Life Cycle

Now that we know what is Data Conversion it is right time to delve into how is Data Conversion Same Same but Different from other work streams within project. After working on few Data Conversion projects, I have realized that Data Conversion follows a standard life cycle of the project but at the same time has number of nuances which makes it different from standard projects and requires deviations. Similar to every project Data Conversion follows standard Waterfall Model, however it is very different with respect to set of activities performed and deliverables at each stage of SDLC. Unfortunately there are no best practices to be followed for any Data Conversion project, hence this paper provides some inputs or direction on how a Data Conversion project should be approached or managed. Irrespective of type of data and magnitude of project activities below should be applicable to most software projects involving data conversion.
Different companies have evolved Waterfall model to suit internal process, but basis of the model remains same i.e. it is a sequential process which progress through various processes. For the purpose of discussion we will split the complete project into following phases:

·       INITIATE
·       ANALYSE
·       DESIGN
·       BUILD
·       VALIDATE
·       IMPLEMENT



Illustration above sums up various activities performed in Data Conversion, now we will try to break this and try to fit each activity to various project phases starting with Initiate.

INITIATE

Initiate phase defines the project scope, from Data Conversion point of view it is the stage where Data Conversion System Scope is identified and defined. In simple terms this phase requires getting answers for following questions –
·       WHERE is data stored in current system and WHERE will data get stored in target system?
Answer to above question is basis of all future activities, WHERE question will tell us the current and target data stores. Most important and basic thing to be kept in mind is if system does not store Data is it outside the scope of Data Conversion. Once we have answered above question, next step is to determine
·       WHAT data need to be converted?
By answering WHERE question we can determine systems which store data, but answering WHAT question is most critical as it will refine the system list and might eliminate some of the systems we enumerated by answering the WHERE question. Data can be stored in number of formats in different systems, including hard copy documents inside a cabinet or a customer database on a personal desktop of CEO or a database within card processing system etc. Answer to WHAT question will help in defining a more defined scope of Data Conversion, we will be able to determine that files inside the cabinet or customer database on personal desktop of CEO is not in scope of Data Conversion hence helping us to reduce the scope.
After we have done due deliberation in getting answers to WHERE and WHAT all-simple tasks are complete i.e. systems in scope of Data Conversion are defined and we are ready for the tough job i.e. to answer HOW? There is no single answer to this question but based on my previous experience I recommend that each system in scope of data conversion should be categorized into one of the following –
ü  Data Conversion

Systems categorized under Data Conversion require an Extract Transform & Load (ETL) process to be developed to take data from source to target,

ü  Data Load

Systems categorized under Data Load are new (or existing) data stores and require one time initial load at the time of migration in order to build data within the system.

ü  Data Refresh

System categorized as Data Refresh are existing data stores used in target state as well and require some type of a data feed sent to support target systems

This categorization will help us in definition of strategy of converting data into each of the system. Strategy might involve using some ETL tool like informatica or abinito or can be based on developing some in-house ETL tool.

 

Initiate phase ends with defining Data Conversion System Scope and deliverable produced is a Data Conversion Scope & Strategy which provides details on each system in-scope and also out of scope. Though at this stage we don’t define a detailed design but is important to document some of the vital points like how data is going to be converted is it going to be a big bang or an incremental data conversion, differences in approach for static and dynamic data conversion etc?

ANALYSIS

Most challenging area in Data Conversion is to determining specifics of data that needs to be converted from source to target. Unlike any enhancement project where requirements are provided by business and defines what exactly is required for data conversion there are no requirement document and in many cases no business to define what data should be converted? Data conversion is always considered too technical for any business area to provide requirements. However that said this does not mean data conversion is like working in darkness, some clear requirements are always there more of basic data obligations that we have to meet e.g. legal and compliance requirements to ensure specific information is made available for 10 years from specific date etc.

But what is left is for technical team to figure out what data should be converted. Here again there is no rule book to help in identification but what I think is best rule is to convert data required to support Business As Usual based on target system and not based on what is currently available on source system. It is very important to have the mindset of looking at things from target system and not from current system point of view.  Analysis phase is the phase in which we define each individual system data conversion scope, it is important to understand difference between scope defined at INITIATE and ANALSYIS phase, at initiate phase we define we need to convert data from a system A with data stored in access, system B with data stored in Informix whereas ANALYSIS phase defined within system A we need to convert tables customer, office and address. So it is getting into more specifics under each system. 

It is like Data Discovery exercise in which we delve into details of data structure of source systems to answer same WHERE and WHAT questions we answered at INITIATE but now more specific to system in question.  WHERE is data stored within system A and WHAT data is stored within system A.




At end of this phase what comes out is a detailed Data Dictionary of source system. Many times most of the products already have a very clearly defined data dictionary and that makes life much easier for data architects.

DESIGN

By design phase we have already understood what data is stored where in source system and by this time we should already have in-depth understanding of data structure on target systems. This phase is all about answering HOW data required on target system needs to be converted from source system. Exercise in defining the rules for data is commonly known as Data Mapping which defines rule for each data element on target system.
Emphasis on target system is important, as complete data mapping exercise is not about where to store data from source system into target system but is about how to convert data into target system from source system. At first read both approaches might sound same but diving in details it will make it clear that it is not like shifting our house where everything from old house is taken and shifted to new house. Instead it is about selectively shifting items from old house to new house depending on availability of place holder in new house. At the end we might end up leaving a sofa in old house as it is not required in new house.
In addition to defining data mapping rules for each data element Design phase also includes coming up with a design for ETL process for system conversion. ETL or Extract Transform & Load process distinctly splits the complete process of moving data from source to target system into 3 phases:
·       Extract refers to process of how data needs to be extracted from the source system.

·       Transform refers to process of transforming or converting data from source to target data structure

·       Load refers to process of loading data into target system

Depending on source and target systems, technology used and various other factors these 3 processes can be distinctly defined or can be overlapping or sometimes even not visible in a data conversion process.




 Deliverables at end of this phase are data mapping sheets which provide detail mapping rule for each data structure and second is a specification document which is a detailed design for ETL process required to convert data.
Another important deliverables which I feel is very useful is Migration Functional Solution produced at this stage. Though data conversion is mainly a technology delivery however it is important to get business approval on what data is converted. In few organizations business might agree on reviewing field level data mapping sheet which is best option however considering the technical details present in data mapping sheet it is advisable that a more business friendly specification document is produced which in business terms explains and covers all critical aspect of moving data from source to target system
Reconciliation specification or strategy is one of the most critical aspect of Data Conversion and as an output of design phase a specification document should be produced which contains details on various KPI used to prove or verify data is correctly moved from source to target system. It is essential to ensure that reconciliation strategy includes KPI for validation for both completeness and correctness of data. There is no standard list of KPI and it totally depends on source and target system on what KPI are used.

BUILD

There is nothing special or different from any other project with regards to BUILD phase, this is the phase where actual development is done for the ETL process.

VALIDATE

Validate or Testing is another challenging phase for data conversion, unlike other software projects where testing, defect fixing and retest is much easier because of high number of test cycles. For data conversion depending on volume of data and complexity of data mapping rules, testing can be very difficult and like finding of needle in haystack. It is a daunting task to find data for all scenarios and test them through ETL process, hence it is recommended that as much as possible from first phase of testing for data conversion should be performed using actual live size data volume and if possible with actual data that needs to be converted. This mitigates the risk of finding issues towards the end of project.
Mock and dress Rehearsals are general terms used for the purpose of defining data conversion testing. Some organizations just use single term and some use these as distinct phases. Mock referring to initial test phases where focus is more on verification of data mapping rule validation, reconciliation, ETL build, performance of each system in scope of data conversion individually. Whereas dress rehearsals are more focused on rehearsing complete cut over data activity where data conversion is just part of it, and cover a much wider scope. Another focus of dress rehearsal is to determine and confirm that all activities (including data conversion) can be completed end to end within acceptable time window.

IMPLEMENTATION

Last phase before CLOSURE, covers the actual activity which needs to be performed on the actual day when data needs to be converted from source to target system. This is the time when all the hard work done in earlier phases is delivered in form of an ETL process to move data successfully from source to target.



At the end I hope this paper will be helpful for all experts who are venturing into a Data Conversion project and it will help in understanding how Data Conversion is “Same Same but Different” from other software projects.
